How to build the future.

It’s strategy season 🙌 and we are IN there with our partners. The OTL team have been in more leadership offsites than I can count lately and there’s a key pattern that keeps showing up.

In any given team, you’ve got someone dreaming big: a bold new market, a disruptive product, a total reinvention thanks to AI. And across the table, someone else quietly thinking: we haven’t even nailed handovers or our hiring plan, how are we meant to do all that?

Both instincts are right. But the tension is real.

When this goes unaddressed, we get false promises and little action. Ideas fizzle out and we go back to our norms. So lean into the tension. Because truth is, ambition without infrastructure just doesn’t land. And infrastructure without ambition? That’s how companies stagnate. The work right now, for all of us, is to hold both. To dream big and build strong. To push for the next horizon, while making sure your business is steady enough to carry it.

This month, I’m sharing the framework we’ve been using to help teams do just that: The Three Horizons. It’s simple, practical, and helps transform scattered strategy sessions into focused roadmaps that actually get delivered.

Bold Ideas on Broken Foundations

Reconciling a business' present and future needs can be a tricky balancing act.

* How do you foster a culture of big-thinking without shifting the spotlight away from the less exciting (but mission-critical) day to day which will enable it?

* When is the right time to commit to an idea that will move the needle in your growth or strategy, and how do you prepare the organisation for that moment?

* How do you distribute your resources against innovative practice and the foundation-building on which its viability will rely?

One of my favourite tools to help answer questions like these can be found below.  At the end of the day, too many ideas fail not because they’re wrong, but because the organisation wasn’t ready to deliver them.

Remember that as a leader, your job isn’t to choose between vision and execution, it’s to hold space for both. Because bold ideas only land when the foundation is strong enough to catch them.

In Practice

Balancing ambition with execution

We’ve been using the Three Horizons framework a lot lately, and for good reason. It gives leadership teams a simple but powerful way to separate the big ideas that keep us competitive in the future, from the things that need to get done right now in order to build the foundations for growth.

[Horizon 3] Think 5-10 years from now, about the big bets and disruptive ideas that will transform your market.

[Horizon 2] Think 2-3 years from now, what’s a strategic plan we can build and execute towards.

[Horizon 1] Think the next 12-18 months, what needs to be true for Horizon 2 to be possible? This is the strong foundation you need to build in order to grow.

When you have a diverse set of thinkers, you’ll find folks across each horizon, and when you try to have a strategy session without the clarity of the horizons you get chaos. Here’s how it plays out:

* When we talk just Horizon 3, the Horizon 1s get annoyed in the lack of detail and get cynical.

* When Horizon 1s take space, the Horizon 3s get “bored” with the details as that won’t “move the needle”.

* When a strategy day is spent playing out the bullet points above, Horizon 2s leave with neither a plan or a strategy.

We recently used this with a client going through a deep identity and model shift. On paper, the new vision was brilliant; new audiences, new ways of working, new offers. But in reality? The business was being held together by duct tape. The strategy couldn’t fly because the infrastructure couldn’t carry it.

By mapping their ambitions across the three horizons, we created permission to pause and invest in the baseline; systems, talent, and process, without letting go of the bigger vision. The result? More aligned priorities, a clear sense of sequencing, and a plan that didn’t burn the team out, but actually made progress.

Top Tip

Don’t skip the scaffolding.

Big ideas are exciting. But without the right structure, they collapse under pressure. Before your team dives into “what’s next for 2026,” take 30 minutes to zoom out and ask: what’s this idea resting on? People, process, or priorities — and are they solid enough to carry it?

Ask your managers:

* What (or who) will this idea rely on to succeed?

* Do we have the clarity, tools, and rhythm to deliver it?

* What needs strengthening before we go further?

When you’re growing fast, it’s easy to launch ideas into a system that simply isn’t ready for them. That’s when you get the blank stares, the missed deadlines, the lack of momentum. Not because the idea was wrong, but because the ground wasn’t set.

So pause, check the scaffolding, and then go.
