At the start of the year, everyone wants to do the right thing. You’re reflecting, planning, maybe even kicking off your strategy process. But if you’ve been in as many exec rooms as I have lately, you’ll know what’s really going on: teams are stalled. Not because they lack ambition, but because while they wait for direction from above, no one’s clear on what’s safe to move on. In the meantime, their leaders hold decisions like hot stones, waiting for more clarity before committing to a decision.

And all the while, the organisation beneath them is losing momentum, purpose and time. The leaders have forgotten that no decision is still a decision.

I’ve seen teams frozen not by bad ideas, but by the belief that everything has to be perfectly lined up before they act. But real strategy isn’t static. It’s a series of hypotheses. You move, you test, you learn, and you adjust. That’s how you shape the next move: not by waiting, but by doing.

That’s the shift I want to see more leaders make this year:

💡 Move from planning to experimenting.

🛠 Break big decisions into micro-moves.

🤝 Share the weight of ambiguity with your teams by giving them space to test and report back.

If you’re holding out for the “right time” or the “right answer,” you’ll be holding for a while. Take the bet, run the pilot, let strategy and action inform each other. Because nothing changes if no one moves.

Signals + Shifts

Learning by doing, not discussing.

We’ve kicked off the year in boardrooms and offsites where momentum is building but decisions are stalling,

The pattern?

A fear of moving too fast, of committing before everything’s perfectly aligned. So leaders defer and say things like:

* “We’ll revisit this when the strategy’s clearer.”

* “Let’s park that for now.”

* “We need more input.”

* “Let’s have that discussion another time”

But no decision is a decision.

In periods of ambiguity, deferring sends a signal not of thoughtfulness, but of hesitation. And hesitation slows pace, erodes leadership credibility, reduces agency and amplifies confusion across teams already trying to move at speed. We’re not saying rush it. But clarity rarely arrives in one perfect moment. Instead, it emerges when leaders make the first call, test the hypothesis, and learn by doing.

It might be spinning up a new product team, testing a comms rhythm, hiring a contractor to accelerate a pilot. Small decisions made fast create momentum and momentum fuels clarity.

In a fast-changing business, strategy doesn’t always precede action. Sometimes it’s the result of it.

In Practice

From Doing the Work to Leading at Scale.

We recently worked with a series A fintech leadership team right at a pivotal point in their growth. Their business was evolving fast, and the pressure was on to make some big shifts. What we noticed as soon as we stepped into the room was a group of highly capable individuals still operating like expert doers, not leaders building the next layer of leadership and execution.

Instead of rushing to fix things, we slowed the pace by asking each person to write down what they believed needed to be true about the business in the short term. Not just the goals, but the levers which would be needed to get there. When we compared notes, the misalignment wasn't just a red flag - it was a golden opportunity to shift the conversation away from tasks to the kind of leadership which would be required to realize a shared vision of the future.

We worked together to reframe the job:

* from “I own this” to “I define the outcome”;

* from “I make the decision” to “I create the clarity so others can.”

This wasn’t about letting go or deferring, it was about creating the conditions for others to step in and up.

By the end, each leader had made a practical commitment to stop something that was holding the team back, and start something that would create more capacity around them to lead the vision and their teams to execute the strategy.

This is the shift that scaling leadership requires.  It's easy to forget that strategy can be more than an idea in a slide deck or a goal to be reached for.  It can be as tangible as a change in a leader's behaviour, and the effect it has on the organisation beneath them.

Context is King.

In fast-paced teams, people move quickly, and sometimes too quickly for the full picture. One of the simplest ways to level up execution is to make context accessible to the people it affects.

When you’re in rooms others aren’t (with execs, clients, investors), play back your "in-the-room" insights to members of your team who couldn't be there, but could benefit from additional context. Even a quick voice note or Slack thread can shift a team’s understanding from task to purpose.

It’s not about over-explaining. It’s about helping your team see the full board, so they can move with the right context, not just speed.
