I’ve noticed that when leaders talk about accountability, they often speak as if it's as if it's something external to them. Like it’s a cultural issue, or a team-wide mindset problem, when in reality, it’s often about the environment they are creating. Accountability slips when priorities keep shifting. When goals are unclear. When no one follows up. It’s not that people don’t want to do the work — it’s that it becomes hard to stay focused on what matters.

And I get it. I’ve felt this in my own business. You set a plan, trust your team to get on with it, and then suddenly it’s three weeks later and you haven’t checked in. Without systems in place, clarity fades.

But here's the good news: accountability isn’t about pressure or performance reviews. It’s a series of small, simple practices that create trust, pace, and shared momentum.

In practice

We were helping a leadership team roll out a new OKR system, one of those deceptively simple efforts meant to create clarity and focus across the business. The plan was straightforward: the CEO sets their goals, the exec team builds theirs underneath, and everyone else aligns from there.

But weeks in, three members of the exec team still hadn’t submitted anything. Deadlines passed. Progress stalled. And the teams who had done the work were left wondering why they bothered.

Eventually, the CEO pulled me aside and said,

“Gillian, we’ve got an accountability problem.”

And we did, but not the one he meant.

“100% Agree!” I replied. “When was the last time you followed up with your execs about submitting the goals you asked them to do?"

“If you’re not holding them to it, why would they hold anyone else?”

This is something we say often at OverTime Leader.

Your culture is a reflection of you. If you’re not happy with it, you can change it. But it starts with your lead.

Signals + Shifts

Accountability has been coming up a lot in conversations lately but often not in the way you’d expect. It’s rarely named head-on. Instead, it shows up indirectly:

* “We really need people to step up.”

“We are working hard but not making progress.”

“It’s hard to get consistent delivery.”

But in high-change, high-growth environments, here’s what’s really happening: The rituals that keep people aligned; regular check-ins, clear expectations, closing the loop, etc. get pushed down the list because something “more urgent” has come up. Again. And AGAIN. It’s understandable. Everything feels important. Everything feels now. But when accountability becomes optional, chaos becomes the default. And what’s often framed as “moving fast” is really just running in circles.

Here’s where we get caught:

The things that feel not-urgent but important — clarity, follow-up, behavioural standards — are exactly the things that prevent the fires in the first place.

Three Ways to Make Accountability Stick

1. Set a visible team commitment every month

At the end of a leadership meeting, ask:

“What are we each committing to this month — and how will we check in?”

Keep it short. Make it visible. Revisit it.

2. Ask the question!

When working with a team member, stakeholder or peer, just ask:

“How will we hold each other accountable to this?”

This builds peer-to-peer accountability over time, with permission.

3. Recontract your expectations

If you’ve noticed someone dropping the ball, don’t wait for a crisis — instead, ask:

“Can we reset how we’re working together? Here’s what I need, what do you need from me?”

Clarity is kind.

Remember: Accountability isn’t about perfection. It’s about showing up consistently for what you said mattered.
